One piecelike most ongoing anime, it is based on a manga that is largely illustrated in black and white. That is, for one reason or another, the colors of the character, as the author imagined them, are not immediately apparent. This often leads to fans and the general audience coloring the characters before the official design is solidified.

Although manga illustrators generally communicate important details to the animators, sometimes certain characters are customized before such details are finalized. In other cases, animators may ignore certain visual aspects of characters as they design them. When one considers how often One piece teases characters before they are of significant importance, this can happen to somewhat notable characters several times in a series. Below are some examples of when this has happened, and the anime adaptation of the characters looked very different from their manga inspiration.

Silver Rayleigh
Dark haired king
- Debut: Chapter 19 (Manga); Episode 8 (anime)
Silver Rayleigh he was Gol D. Roger's first officer and was subsequently one of the strongest members of the legendary Roger Pirates. After retiring to become a coating mechanic, Rayleigh is still interested in molding new talent. He watched Luffy intently, with Shanks noting the young boy's resemblance to their former captain. Rayleigh eventually took to mentoring Luffy and remains a formidable fighter in his own right, despite his advanced age.
Despite how essential it is, some fans may not realize that Rayleigh appeared in the anime before Episode 10. In a flashback to his time in Roger Pirates, Buggy reflects on Rayleigh cursing him and Shanks. This seems quite out of character for the more relaxed ex-pirate he is often seen with, but what really makes him unrecognizable is his physical appearance, which has removed his scar, changed his glasses and dyed his hair differently than the younger Rayleigh design, which would later establish. The narrative also doubles down on Rayleigh being more of a disciplinarian in Roger's crew, presumably because his own captain is a bit more free-spirited and feels the need to lay down the law.
All of these choices were probably due to the fact that the design for this particular version of Rayleigh was not considered essential or had not yet been completed. Rayleigh took a while to become properly relevant to the story in this day and age. It took many more years for the previous version of Rayleigh to become relevant again. Although Oda claims that this man was always meant to be Roger's first buddy, he probably placed much less emphasis on what would happen to his past design at that point in the anime.

Miss Valentine
The Green-Eyed Monster

In a rather odd example, a minor character detail was changed for the anime and has stuck in most adaptations ever since, even though the original canon didn't have it. Mikita, also known as Miss Valentineshe was a member of the Baroque Works, known for her ability to shift her weight between 1 and 10,000 kilograms, as well as her spicy but sadistic demeanor. She was consistently designed with two separate eye colors in the manga and anime. Oda's original design gives her dark black irises, while the anime chooses light green. While her irises would normally be one of two colors in the illustrated manga, it's worth noting that Oda keeps them that color in the manga's color illustrations as well.

For the most part, her design seems otherwise unchanged, except for this odd, minor detail. But it's just how little it matters that makes this change so confusing. Although, as usual, the anime is the design that the media is most concerned with, Miss Valentine's original design still exists, just like in the manga. It's possible that each design just works better for the character in the context of the medium, especially considering that manga is often drawn in black and white.

Marco
He hardly looks like himself

Oda is known for writing or teasing characters without fully completed designs. This results in some inconsistencies in the manga itself, between the teasing silhouettes and the characters once they are properly introduced. To a lesser extent, this can happen with characters who are significant in the story but introduced in the background before their proper integration.

MarcoWhitebeard's right-hand man is an example of such a character, debuting roughly 200 chapters before he was actually introduced in the manga. Marco looks unrecognizable in his anime debut, with significantly paler skin, a different colored outfit, thicker lips that are a different color than his body, and dark hair. His original modified design also had traces of this cameo before eventually evolving into the version of the character that most fans are familiar with. The same kind of design revision occurred on Jozu, Marco's crewmate, whose own formal introduction also took a while after his technical debut.
The Whitebeard Pirates in general had to be reworked for Western audiences, as the swastika-inspired Jolly Roger (the mark reflected in the crew's ensemble) was more associated with the German Nazi Party than its origins as a more positive symbol in Eastern regions.

Capone Pez
Son of his Father

Capone Beg was an important figure in One pieceteased that he has a greater degree of involvement in the story as a member of the Worst Generation. His mob design and official color scheme were fully completed long before the introduction of his son Peza. Capone Pez was the child Bege fathered as a result of his marriage to Charlotte Chiffon. Appearance-wise, Pez is pretty much his father in miniature, wearing a similar hat, being the same weight, and even has a five o'clock shadow. This makes it understandable why the earlier anime design may also draw from his father's color scheme, giving him a similarly black hair color and black and green onesie. He also has much less facial hair than his father's more prominent stubble.
However, Peza's official color scheme overturned many of these features. It would take more inspiration from Chiffon to give him a similar hair color and a blue onesie, closer to his mother's fur color. That said, it would also return the stubble to the gray shade of five o'clock Bege sports. This design choice was probably made to better convey that she is still Charlotte blood, despite still resembling her father.

Charlotte Perospero
Blue period

Charlotte Perospero he is an officer in the Big Mom Pirates, as well as Linlin's eldest child. He has a pretty memorable design, including a gigantic tongue, a big coat, and a hat covered in lollipops. While Perospero was properly introduced at the beginning, his anime debut aired before his official manga color scheme was revealed, leading to various inconsistencies in his anime design.
Rather than the orange that complements the yellow, Perospero's original design chose an elegant dark blue as a secondary color around the white striped ensemble of his outfit. This meant the bottom end of his plaid coat, candies embedded in the coat's button area, and his striped hat was blue and white rather than orange and white. Other notable changes include the color of his nails, his lollipops, and his bracelets, all of which have been changed to complement the color scheme.
Most of these changes were canceled along with the official coloring of the manga. One factor that remained different between the finished anime and manga designs was the color of his lollipops. The manga depicts it as a rainbow of colors, while the anime makes them all pale green, rather than the magenta color they were before. These solid color lollipops are probably easier to count than the rainbow color when animated.
